FROM THE RESEARCH BRIEF
“Every finding labelled OBSERVED / REPORTED / ASSUMED and placed on the Evidence Ladder”
A large company spreads this work across six departments. You are doing all six, which is why getting the order right matters more for you than it does for them.
A name, logo, website and launch plan can be ready before the end of the week. None of that tells you whether the demand is real, whether buyers will understand why to choose you, or whether the economics leave enough room to get noticed.
The Playbook for AI Brand Building rebuilds that workflow around your venture, using agentic AI to do the majority of the work, while every important decision stays with you.
The labour goes to AI: the research, the synthesis and the drafting that used to be the expensive part.
Across 10 stages, the Playbook for AI Brand Building takes you through the complete build: the first evidence check, audience insight, strategy, brand, identity, connections, design system, launch, retention and the first performance cycle.
What the best performers do differently
Products, software, services, venues and B2B offers need different research and different economics. The Playbook adapts the work to each venture while keeping a deliberate order: each stage earns the next commitment of people, time and money.
Strong businesses start with evidence, draw out the insight and turn it into a strategy for where the brand can win. That strategy shapes the identity and the distinctive assets that will make the brand recognisable in a noisy market. Commercial gates test the economics along the way, before development, stock, fit-out, production or media turn a weak decision into an expensive one. This discipline is not confined to consumer goods: a 24-country study spanning capital goods, industrial services, healthcare and FMCG found broadly similar innovation-management practice across B2B and B2C firms.6
The hard questions are asked while the answers can still change. A weak assumption is cheap to fix in a working document. It becomes brutally expensive once it is coded into a product, printed on 50,000 packs or built into a site.
The resources gap
A major launch can draw on years of development, dedicated research, commercial teams, channel partners, specialist agencies and a marketing budget large enough to create demand at scale. The founder starts with one runway and a finite number of hours.
The figures below capture three kinds of advantage: the money behind an exceptional global launch, the people and time behind one specialist product, and the core team across a much broader sample. Together, they show how much capability can sit behind an established competitor before the public sees a thing.
Gillette used that resource to test, plan and coordinate the launch across markets; Mach3 became the top-selling razor and blade in North America and Europe within six months.3 What a founder can take from Gillette is the way the work was run: a clear workflow, an evidence standard and hard decisions made before the spend. The Playbook applies that discipline to your venture.
You can, and you should. Ask it to name the brand, write the positioning and draft the launch plan and it will do all three before lunch. The output will read well.
Here is what it will not do. It will not tell you which questions to ask, in what order, or when an answer is good enough to build on. It will not flag that the positioning you just accepted rests on an assumption nobody tested. It will not stop you and say the arithmetic does not work.
A capable assistant answers the question you asked it. The expensive mistakes come from the questions you did not know to ask.
That is what the 10 stages give you: an order to work in, and a gate at the end of each one. The AI still does the work. The Playbook for AI Brand Building decides which work is worth doing.
ChatGPT has also never launched a brand. It has read about launching brands, which is a different thing, and it gives you the average of everything it has read.
The 10 stages come from the workflows large consumer businesses use to build brands, the ones that never leave the building. I have been applying AI across that work since 2019, three years before ChatGPT existed, so you get both halves: the brand decisions, and how to get real work out of the tools.
If this is a side project you are not planning to spend much on, brief ChatGPT yourself. The risk is small and you will learn something. If you are putting real money and a year of your life into it, the risk is not small.

Evidence sources. Commercial arithmetic. The words in your brief. The decisions you need to make.
The standard of evidence. The order of the work. Your responsibility for the judgement.
ROLE: You are my brand-validation researcher — thorough, and honest about what you could not get. OBJECTIVE: Establish whether real demand exists for this idea, before I build anything. SOURCES: My idea in one line: [X]. Category: [X]. Market: [X]. The open web — search data, the public threads where this category’s buyers talk, published reviews of the category leaders, and social. Work inside my brand project and write outputs to 02_Stage_01_Evidence. OUTPUT (one file per sweep to 02_Stage_01_Evidence, plus a summary): 1) SEARCH — direction of the category’s main buying phrases over five years in my market: growing, flat or fading, and rough monthly volumes for the top five. Record today’s baseline for my future share-of-search tracking. 2) COMMUNITIES — the public threads where these buyers actually talk. Verbatim quotes of repeated pain AND repeated praise, with links. Aim for fifteen to twenty-five; report the number you actually got. 3) REVIEWS — the published reviews of the three to five category leaders. Cluster the one-to-three-star complaints into named themes in the buyers’ own words, ranked by frequency, and the five-star delights into a must-match list. Note the source of each and how much to trust it: verified purchase, open platform or brand-owned. 4) SOCIAL — what the category looks like on the platforms my buyers use: content volume, what performs, and the questions that repeat in comments. 5) THE SUMMARY — every finding labelled OBSERVED / REPORTED / ASSUMED and placed on the Evidence Ladder (behaviour / reported / opinion), then the three findings most likely to change my go/pivot/stop verdict. QUALITY BAR: Do not soften anything, and never present assumption as fact. Where a source is closed to you, a tool is unavailable, or you could not reach the volume asked for, WRITE THAT DOWN IN THE GAPS SECTION AND SAY WHAT I WOULD HAVE TO DO MYSELF — an honest gap is worth more to me than an invented number, and a fabricated search volume will travel through every stage that follows. If a whole sweep could not be run, say so in the first line of the summary. IF ANY PART OF YOUR ANSWER IS A NO. Say it plainly — I would rather hear it now than after launch, and I do not want it softened. But never leave it there. With every negative or qualified judgement give me: at least TWO specific routes forward, each concrete enough that I could start one tomorrow; the evidence that would change your view, and roughly what it would cost me in time or money to go and get it; and which parts of this work still stand, so a change of direction re-uses them rather than starting from nothing. If there is genuinely no honest route forward, say so and say what makes this case different — never invent one to be kind, because I might take it. The test: if I read your answer and do not know what to do on Monday morning, it is not finished.
AI will give you a fluent answer to almost anything. The Playbook for AI Brand Building makes it show where that answer came from, what it assumes, and what would change it.
An honest gap is more useful than an invented number.
It records what is missing and labels what is assumed, so you can see what an answer rests on and what would change the decision.

Every stage leaves a working file and a decision. The next stage reads what the last one established. Four foundations explain the brand-building principles beneath the work.
The Evidence
Run the demand sweeps, examine five rivals, test the arithmetic and design a market probe. Record the gaps before you decide.
Full and Core follow this same sequence. Core consolidates the working prompts; it does not remove your decisions.
Proof the idea deserves more of your money — or a reason to stop.

The Playbook for AI Brand Building™
Product / United Kingdom / Full Build
Worked example · UK product / no fieldwork claimed
A fictional UK product venture, shown separately from your selected studio configuration. The working assumption is that buyers want less friction in a familiar routine. The next task is to test that assumption against buyer language, rival offers and a transparent paid-demand probe.
What stays open: actual buyer demand, rival evidence, achievable costs and the founder's loss limit. The illustrative £20 contribution is an assumed calculation, not observed margin.
Handover to Insight: carry the buyer question and research plan; do not promote assumed demand into an established truth.

What you leave with
Work through the 10 stages and you finish with your Launch Book: every consequential decision, the evidence behind it and the assets it produced, held together in one place.
It is the document you can put in front of a designer, manufacturer, investor, retail buyer or agency and answer the question they will all ask: why do you believe this will work?
Stage 01 can end in go, pivot or stop. If demand or economics fail the test, you find out before making stock or committing a launch budget. When the idea passes, each later stage starts from stronger evidence.
Every framework names its source. Where the evidence is contested, the Playbook explains the practical default, its limits and when to flex it.
Three ways to get this done. The cheapest one is also the only one with nothing checking your work.

A quality full-service agency covering the breadth the Playbook for AI Brand Building covers — evidence, insight, strategy, brand, identity, connections, design system, launch — costs anywhere from £100,000 to well over £1m depending on scale and scope. Published contract awards bear that out: a defined brand strategy engagement runs around £40,000 to £120,000 on its own,2 and a single brand campaign programme runs to £1.8m.3
If that capital is available to you, that is where it should go. You will get better work than any document can give you, and it is not close.
The Playbook for AI Brand Building is for everyone else: the people who need the same sequence of decisions and do not have six figures to have it made for them.

The Playbook for AI Brand Building is the same sequence of decisions, run by you, with AI carrying the labour. It does not bill by the hour, and you can run it again on the next idea.

The Playbook for AI Brand Building is a structured method with authored teaching, working prompts and decision gates. Your AI assistant uses those prompts to do work for your business. You can inspect a real working brief above and read Stage 01 before deciding. The outputs your AI produces still need your evidence and review.
The work changes with the venture shape, route to market and build depth. A physical product sold through retail has different evidence sources and cost lines from a service sold through bookings. Try both in the workbench and read the actual instructions. There are 1,650 possible configurations.
The method covers physical products, digital products or subscriptions, consumer services, and venues or experiences. It is built for people developing a brand and willing to make decisions from evidence. Regulated claims, legal advice, clinical decisions and other specialist questions still need the right professional. A country-specific requirement should be checked before purchase.
You should be comfortable working in an AI assistant and reviewing what it produces. The briefs give it a role, objective, sources, output and quality bar. You supply your business context, check sources and make decisions. It is not an autonomous service that launches a business for you.
Full Build takes every stage through its complete set of passes. Core Build reaches the same ten outcomes with fewer passes at each stage. Both retain the stage sequence and founder decisions. Change the depth in the workbench to read the difference.
It depends on the venture, what you already know and what the evidence requires. Core consolidates the prompts, but a real market test or unresolved commercial input still takes the time it takes. Do not treat completing pages as completing the work.
No. You use your own AI workspace and pay separately for any tool, research or specialist service you choose. The Playbook for AI Brand Building structures the work and helps you assess it; it does not include agency delivery.
Twice a year, possibly. We plan one promotion in January and one in September, set a year ahead. What we will not do is cut the price because sales are soft.
Foundations III, on why premium works, teaches exactly why: a discount that arrives as a reaction trains buyers to wait, and it takes margin out of the brand you spent 10 stages building. We are not going to teach that and then do the opposite.
£395 introductory, available for one month after release; then £595.
The launch is still happening. The decision you are deferring is not whether to do this work — it is whether to do it before or after you have committed the money.
Three months from now the name is on the packaging, the stock is ordered and the site is live. Changing the positioning then means changing all three. The evidence that would have told you costs the same either way; it just stops being useful once it can no longer change anything.
You can, and you should — the Playbook for AI Brand Building runs on your own AI assistant, so you will be doing exactly that. What it adds is the sequence: which questions to ask, in what order, what evidence an answer needs before you build on it, and a gate at the end of each stage.
No, and that is deliberate. The Playbook for AI Brand Building is built to be worked through on your own schedule, without waiting on anyone. Every instruction a coach would give you is written into the stage.
If you want someone in the room making the calls with you, that is a consulting engagement and it is a different product at a different price.
Most people have. Bring what you have into Stage 01, label which parts are evidenced and which are assumed, and the gate will tell you where to rejoin.
Work you have already done well does not need redoing. Work that rests on an untested assumption is exactly what this is for.
